1. Determine the properties of the project
One of the industries that the author is in is the management system of TOB, which is divided into channels, materials, finance, official documents, decision-making, performance and other systems. These systems can be regarded as projects one by one.
And several of them are related, for example:
The channel is in charge of all store data, and the material system needs to get some data from it. Therefore, the material system and the channel system can be used as a set of items; if the data of the channel is inaccurate, or there is some deviation in the channel , such as inaccurate data, interface problems, etc., will lead to the failure of material projects.
Therefore, it is only possible to do a good job in the material system if the channel project is done first, and the two complement each other.
The data of the decision-making system is sales data, and the performance system needs to take some sales data from it as one of the indicators of performance appraisal; at the same time, it also needs to take some store data from the channel system as one of the indicators; Therefore, the decision-making system and the performance system are an item set.
The financial and official document systems are two independent projects. They are not interfered by other projects, but only affected by the project itself. The success or failure of the project itself is only subject to the adjustment within the project.
And these projects form a project portfolio, and their overall success or failure will affect the success or failure of the organization's strategic goals.
2. Determine the life cycle of the project
Let's take the channel system as an example. First, we need to analyze the demand for the channel system.
The analysis method is to analyze the content:
Market needs (currently there is a need for a channel management system in the market to help users manage channels);
Customer requirements (our users currently need the channel system to manage groups such as stores and special managers);
Social needs (not currently available);
Legal and regulatory requirements (not yet available);
Strategic goals and business requirements (to generate revenue);
Environmental factors (not yet available);
Technological progress (not yet);
We, by analyzing the above content, found that the requirements are feasible and in line with the company's strategic goals.
Next, we start the project. When starting the project, we need to provide a project charter. The project charter contains:
Define the scope of channel items (eg those are channel things, those are not required to be provided by other systems)
Constraints such as quality, time, cost and deliverables
The project management plan needs to be provided in the stage of organizing and preparing the project. The project management plan includes milestones (for example, at the end of April, we will complete those requirements, what kind of use effect will the user achieve), stage goals, and so on.
In the stage of executing the project, we need to provide deliverable acceptance products. During the execution process, we will encounter changes from users; however, after determining the stage goals, we must provide corresponding products at each stage gate, such as in the first stage. In the first stage, we provide the process for users to create new stores; in the second stage, we provide the process for canceling stores.
In the final end of the project stage, the process documents generated in the normal project process, such as requirement documents, operation manuals, technical documents, implementation and deployment country email list documents, etc., need to be delivered to users for acceptance by users.

The answer is clear at a glance, managing a project is ultimately about managing people and things.
By extension it is:
People: staff ability, organizational mechanism;
Material: communication and coordination within the project, the relationship between projects, and the consistency between projects and strategic goals.
